The Lighting Retrofit That Taught Me to Ask What's NOT Included

It started with a flickering ballast and a budget I didn't want to explain

In Q1 2024, I was the office administrator for a 180-person company. I manage facilities and office supply ordering—about $240,000 annually across 12 vendors. I report to both operations and finance, which means every purchase has two audiences. The lighting in our three buildings had been on the 'replace when it dies' plan for years. Then one of the finance managers walked me past a conference room where the lights were flickering like a bad horror movie.

That week, our facilities lead retired. Suddenly I owned the lighting retrofit. I'm not an electrician, and I'm not a lighting designer, so I can't speak to photometrics or circuit loads. What I can tell you from a purchasing perspective is how fast a simple 'replace the old lights' project turns into a spec-sheet scavenger hunt.

The quote that looked good until I asked what wasn't in it

We got three quotes. One was about 18% lower than the other two. That should've been a red flag. I asked the low vendor what was included. Fixtures, yes. Installation, yes. Drivers? 'Oh, those are extra.' Emergency modules? 'Extra.' Downlight surrounds? 'You mean the trims? Extra.'

That naming overlap matters when you're searching for compatible parts. You can find an old Philips document and a new Signify page for the same product family, and if you don't pay attention, you'll order the wrong thing.

The part I underestimated was the driver. I thought a driver was a driver. Bad assumption. On paper, retrofit made sense for the budget. But my gut said we'd be back in the same conference room in three years.

We ended up doing a hybrid: retrofit in the offices, full replacement in the conference rooms and lobby. That decision came after I spent two weeks on the fence. Looking back, I should have run a small pilot first—one room, one driver, one control setup—before ordering for all three buildings. At the time, I was trying to save time. The pilot would have saved more.

What I'd do differently

If I could redo the project, I'd build a one-page spec checklist before getting quotes. It would include fixture, driver, control protocol, emergency module, downlight surrounds, trim, and cut requirements for any LED strip. I'd also ask every vendor to put exclusions in writing. Not because vendors are sneaky—most aren't—but because ambiguity is expensive.

I'd also loop in the electrician earlier. I treated them as installers, not as reviewers. They were the ones who caught the driver mismatch. Next time, they get the spec sheet before we place the order.

And I'd stop treating 'dimmable' as a single thing. It isn't. It's a promise that needs a protocol, a compatible driver, and the right controls. If a vendor can't explain that in plain language, that's a red flag for me.
