Why Signify LED Retrofits Beat Metal Halide Every Time (And Why I was Wrong)

The short version: Signify's LED retrofit kits are almost always cheaper within 18 months—and in a crisis, they're the only sane choice.

Back in Q1 2023, I almost went with a metal halide replacement for a failed warehouse fixture. The unit cost was $60 less than the Signify LED equivalent. I was about to pull the trigger when my gut—and a call to a facilities manager friend—stopped me. That $60 'saving' would have cost us about $150 more in energy over two years, plus two lamp replacements. Not a good trade-off.

My initial approach to this was completely wrong. I thought the lowest initial quote was always the best choice for a budget that had to stretch across multiple buildings. Three budget overruns later (and a spreadsheet I wish I'd built earlier), I learned about total cost of ownership the hard way.

What I learned after tracking 48 fixtures over 2 years

But the killer is maintenance. Metal halide lamps need replacing every 15,000-20,000 hours (roughly every 3-4 years in our use case). The Signify LEDs are rated for 50,000+ hours. Over a 10-year building lease, you're replacing the metal halide lamps 2-3 times. That's $45-70 in lamps per fixture, plus labor. When the time-certainty rule kicks in

Now here's where the time-certainty premium really matters. In March 2024, one of our cold storage areas lost its lighting. We had a USDA audit the next morning. I'm not kidding when I say that the alternative to a rushed fix was missing a compliance deadline—potentially costing us a $15,000 contract renewal.

The Signify distributor quoted $180 for a pre-configured 230V downlight retrofit (delivered next-day). A generic LED option was $135 (but 3-5 day delivery). The metal halide replacement was $120 (but 5-7 days, and I'd have to find an electrician for a ballast swap).

I paid the $45 premium for the Signify unit without hesitation. That 'free setup' from the generic vendor? It didn't include the wiring adaptor, which cost $22 extra. And the 'emergency' shipping was actually $35 more than standard. Vendor A's $180 included everything. That's a 26% difference hidden in fine print.

Honestly, I'm not sure why some vendors quote that way. My best guess is they optimize for the base price to win the comparison, then make up margin on add-ons. (Ugh, again.)

The hidden cost of 'good enough' compatibility

One thing I initially underestimated: compatibility costs. When we switched to Signify controls (for the daylight harvesting requirements in our new office), the existing wiring wasn't configured for it. The installation had to be done by a certified electrician because the driver integration needed to meet local code.

We'd kept a backup plan (thankfully). But the lesson: 'compatible with all third-party systems' isn't a feature, it's a claim. Signify's system works because everything's designed together—the driver, the controls, the fixture. Mixing brands always adds unexpected complexity. And complexity costs money.

The one situation where metal halide still wins (barely)

I'm not saying metal halide is always bad. If you need high CRI for color-critical work (like a photography studio) and can't do LED color rendering, metal halide still has an edge. But even then, industry data from the DOE (as of November 2024) shows that premium LEDs now hit CRI 90+ at 120+ lm/W, closing the gap fast.

The other exception: if you're in a facility with zero chance of retrofitting (a short-term lease, maybe 6 months), the upfront cost difference might tilt toward metal halide. But if you factor in even the energy savings for that 6 months, the Signify LED option still has a lower total cost in most cases.

Final take

Look, I'm not saying every lighting upgrade is a crisis. But if you're facing a deadline—whether that's a compliance audit, a tenant move-in date, or an operational shutdown—the premium for a reliable, full-kit solution like Signify is an investment in certainty, not just in light.

I still kick myself for that early decision to spec metal halide for our overflow storage. If I'd done the TCO calculation upfront, the LED retrofit would have been a no-brainer. (Note to self: build a cost calculator for next year's budget planning.)
